Question: nonprofit and tax-exempt status

We are a PTO in MA and people have mentioned becoming a 501c3. Do we need to formally incorporate as a nonprofit first? Or can we stay unincorporated? Seems like a lengthy process-if anyone has done it, we would appreciate any tips.
